Synapse Agents Market: Designing a Distributable Product From an Internal AI Collaboration System

When an Internal AI System Hits the “Can It Be Sold?” Question

I’ve spent the past few months building an internal AI collaboration system, codename Synapse. At its core, it strings together a 44-agent team using Harness Engineering methodology — three nested layers: knowledge (Obsidian as second brain), control (rules and constraint configuration), execution (multi-agent division of labor). Several primary workflows are running on it: intelligence pipeline, content production, daily operations. About two months in, I realized the system actually works, and works increasingly well. And then a question naturally surfaced: can this be productized and sold to others?

This isn’t a simple “package it up and publish to GitHub” question. The real difficulty: there’s a deep gap between an internal tool and a distributable product. An internal tool can assume the user understands the context, that the environment is controlled, that there’s someone to clean up if things go wrong. A distributable product can’t. You have to assume the user knows nothing, the environment is random, and a failed user just churns. The two assumption sets demand fundamentally different system designs.

What the Online-Course Platform Model Suggested

I kept looking for an existing business model that might map onto “how to distribute an AI workflow system.” The closest analog turned out not to be SaaS, but online-course platforms — Udemy, or the Chinese knowledge-payment platforms. Their core logic: content creators package their private knowledge into reusable delivery units (courses); the platform handles distribution and monetization; what buyers purchase is “installable cognition.”

Mapping that onto AI workflows: each Agent config, each execution chain, each Harness rule in Synapse is a “packageable cognition unit.” A team doing content production buying my “content-ops Agent bundle” is essentially buying not the code, but the workflow design decisions earned through two months of falling into pits. This analogy helped me clarify the product form: not selling a complete system, but selling an “Agents Market” — a marketplace where Agent capabilities are purchased modularly and composed on demand.

Concretely, the Agents Market design: each distributable unit is an “Agent Bundle” containing the agent’s role definition (YAML config), execution constraints (Harness rules), trigger conditions (Hook config), and an installation note (CLAUDE.md fragment). Users don’t need to understand the entire Synapse system — they just copy the relevant Bundle into their project, configure a few environment variables per the instructions, and the agent starts working. The analogy is npm install: you don’t have to read React’s source to use useState.

Dual-Track Validation: Why You Can’t Pick Just One Path

Once I’d decided to build the Agents Market, I faced a classic product decision dilemma: do I first refine the internal system to make it strong enough, then think about productization? Or start building the external product immediately, using external pressure to force internal maturation? My answer: run both tracks simultaneously, but with different weights and clear phase boundaries.

Track one is continuing to deepen the internal system: Synapse’s core execution chain still has unstable spots, the intelligence pipeline isn’t fully automated, cross-session state management has edge cases. Without solving these, productization is empty talk — you can’t sell something you yourself can’t use smoothly. The point of running it internally is to find which modules are genuinely “crystallizable,” not to wait until the entire system is good enough to begin.

Track two is doing productization design in parallel: now is the time to think clearly about where each module’s boundary sits, how high its installation cost is, what the user’s minimum-viable unit is. No need to actually publish, but use the question “if we were going to publish this module, how would the instructions read?” to force tacit knowledge into explicit form. That process has value for the internal system too — many “of-course-it-should-be-this-way” decisions, when I tried to write them as docs, turned out impossible to explain, which means they were fragility points.

The core logic of dual-track: track one ensures the product has something to sell; track two ensures the product has someone who can use it. Under a single-track strategy these two goals squeeze each other — you either get lost in internal optimization with no time to think product, or you rush productization and ship something nobody can run. The cost of dual-track is split attention, but at this stage information value beats execution efficiency, and running both lines lets me discover faster which path doesn’t work.

Where I’m Currently Stuck

At this point this article should be called “incident log” rather than “success story,” because I’m still stuck. Two main blockers.

The first is “personalization configuration cost”: Synapse contains a lot of assumptions — that the user has Obsidian, that the user uses Claude Code as primary harness, that the user’s working language is Chinese. These hold for me but not necessarily for buyers. Decoupling them requires substantial abstraction work, and over-abstraction makes the system lose its “ready to use” concreteness.

The second is “value quantification difficulty”: the value the internal system delivers is hard to quantify. I know it has made my work more efficient, but by how much? Which module contributes most? Without that data, pricing and marketing are blind guesses.

I don’t have good answers to either yet, but they signal the next priority: before any productization push, get internal observability right — log execution count, success rate, time saved per agent. Without that data, the Agents Market is a shell with no product-power evidence.

Reusable Judgment Principles

Looking back, a few principles I think are useful for people in similar positions.

First, the minimum prerequisite for productizing an internal tool is “you actually use it yourself, and you can’t live without it” — not “we built it,” but “we can’t live without it.”

Second, find the genuinely stable crystallized modules in the system, instead of trying to productize the whole thing — ship the minimum viable unit first.

Third, dual-track parallel needs explicit weights and exit conditions — e.g., “if track one still has P0 stability issues after three months, pause track two until fixed” — otherwise dual-track becomes two things done badly.

Fourth, use “writing the install doc” to force discovery of tacit assumptions. More effective than any technical review.
